”Att leda kon till vattnet”: Slutrapport: Att gå från ord till handling: Nyutexaminerades potential för att stödja digitaliseringsdriven innovation i byggbranschen

Abstract [sv]

Detta projekt tog sin utgångspunkt i observationen att nyutexaminerade studenter kan utgöra en viktig källa till att främja innovation i organisationer. Det finns en föreställning att digitaliseringen skulle kunna transformera byggbranschen, men traditionellt har spridningen av digitaliseringsdriva innovationer varit långsam inom branschen. Samtidigt har det dock visat sig att nyutexaminerade studenter som kommer till branschen har en relativt hög IT-mognad. Mot denna bakgrund var forskningsprojektets övergripande syfte att öka förståelsen hur organisationer inom byggbranschen kan dra nytta av potentialen hos nyutexaminerade studenter för att främja en digitaliseringsdriven innovation. För att uppnå studiens syfte har en kombination av datainsamlingsmetoder används. 18 nyutexaminerade studenter med ett till sex års arbetslivserfarenhet intervjuades, samtidigt som sex stycken seniora chefer intervjuades. Därefter genomfördes fokusgruppintervjuer, dels med en grupp nyutexaminerade, dels med en grupp chefer. Syftet med dessa fokusgruppintervjuer var att diskutera och analysera de resultat som kommit fram under intervjuerna. Avslutningsvis genomfördes en fokusgruppintervju där både nyutexaminerade och chefer deltog. Syftet med denna fokusgrupp var att diskutera lösningar kring hur nyutexaminerades digitala kompetenser kan tas tillvara.

En slutsats som ka dras är att de nyutexaminerade kan ta rollen som digitala ambassadörer som stöttar med att sprida användningen av digitala verktyg inom organisationen. Visserligen har det inte funnits någon uttalad strategi i de studerade företagen för hur nyutexaminerades digitala kompetenser skall kunna tas tillvara. Däremot har den befintliga strategin att para ihop de yngre oerfarna- med de äldre erfarna medarbetarna fungerat som en möjliggörare för ett omvänt mentorskap. För att detta skall fungera måste dock de nyutexaminerade själva våga ta initiativ till att visa sina mindre teknikmogna kollegor hur digitala verktyg kan användas, främst genom enkla exempel där den omedelbara nyttan är uppenbar. För att bättre ta till vara den yutexaminerades digitala kompetenser är ett viktigt första steg att chefer explicit uppmuntrar de nyutexaminerade att ta initiativ till att visa mindre teknikmogna kollegor hur digitala verktyg kan användas. D v s, de nyutexaminerade får ”leda kon till vatten och milt doppa huvudet”. Samtidigt skulle de mindre teknikmogna medarbetarna uppmuntras till att ta mod till sig och be de nyutexaminerade visa vad man kan göra med digitala verktygen. Ytterligare en positiv effekt om de nyutexaminerade uppmanas att dela med sig av sina digitala kunskaper är det snabbare känner att de tydligt bidrar till arbetet.

För att de nyutexaminerade skall kunna vara med och bidra till en digital transformation av byggbranschen finns det dock två generella hinder. För det första konstaterar de nyutexaminerade att tar tid att lära sig hur branschen fungerar och hur affärer görs, d v s hur verksamheten organiseras. Detta innebär att det blir svårt att se hur digitaliseringen kan påverka organisering på en mera övergripande nivå. Men det skall samtligt understrykas att de nyutexaminerade relativt snabbt kan bidra med kunskap kring hur processer i deras dagliga arbete kan utvecklas med hjälp av digitala verktyg. För det andra, de som besitter kunskapen om hur affärer görs och hur branschen fungerar, med andra ord chefer på olika nivåer har för lite generell kunskap om digitaliseringen. Detta innebär att förmågan saknas att kunna koppla ihop hur digitaliseringen kan var del av lösningen på upplevda problem, eller vilka utvecklingsmöjligheter digitaliseringen kan ge. Ett första steg mot att hantera detta hinder skulle kunna vara att skapa gemensamma arenor där chefer och mera ”IT-mogna” kan mötas för att diskutera upplevda problem i verksamheten och hur digitaliseringen skulle kunna vara en del av problemlösningen. Dessa arenor skulle kunna fungera som en katalysator för att skapa insikter om vilka möjligheter och begränsningar digitaliseringen ger för verksamhets- och affärsutveckling.

Abstract [en]

This project was based on the observation that newly graduated students can be an important source for promoting innovation in organizations. There is a perception that digitalisation could transform the construction industry, but traditionally the diffusion of digitization-driven innovations has been slow in the industry. At the same time, it has been shown that newly graduated students who come to the industry have a relatively high IT maturity. Against this background, the overall aim of the research project was to increase understanding of how organizations in the construction industry can take advantage of the potential of newly graduated students to promote a digitalisation-driven innovation. To achieve the purpose of the study, a combination of data collection methods has been used. Eighteen newly graduated students with one to six years of work experience were interviewed, and six senior managers were interviewed. Thereafter, focus group interviews were conducted, one with a group of recent graduates and one with a group of managers. The purpose of these focus group interviews was to discuss and analyse the results from the individual interviews. Finally,a focus group was conducted where newly graduated, and managers participated. The purpose of this focus group was to discuss solutions for how new graduates' digital skills can be utilized.

One conclusion that can be drawn is that the newly graduated can take on the role of digital ambassadors who support the diffusion of the use of digital tools within the organization. However, there has been no stated strategy in the companies studied for how the digital skills of newly graduates can be utilized. On the other hand, the existing strategy of pairing the younger inexperienced- with the older experienced employees has served as an enabler for a reversed mentorship. For this to work, the newly graduates themselves must have the courage take the initiative to show their less technologically mature colleagues how digital tools can be used, mainly through showing them simple applications where the immediate benefits are obvious. To make better use of the new graduates' digital skills, an important first step is for managers is to explicitly encourage the newly graduates to take the initiative to show less technologically mature colleagues how digital tools can be used. That is, the new graduates are allowed to "lead the cow to water and gently dip their heads". At the same time, the less technologically mature employees would be encouraged to take courage and ask the newly graduates to show what can be done with digital tools. Another positive effect if the newly graduates are encouraged to share their digital knowledge is that they more quickly feel that they can contribute to the work.

However, if the newly graduates would be able contribute to a digital transformation of the construction industry, there are two general obstacles. First, the newly graduates state that it takes time to learn how the industry functions and how business is done, i.e. how the business is organized. This means that it will be difficult them to see how digitalisation can shape the organizing on a more general level. But it should be emphasized that the newly graduates can relatively quickly contribute with knowledge about how processes in their daily work can be developed with the help of digital tools. Second, those who possess the knowledge of how business is done and how the industry works, in other words, managers at different levels have too little general knowledge about digitalization. This means that there is a lack of the ability to connect how digitalisation can be part of the solution to perceived problems, or what development opportunities digitalisation can provide. A first step towards dealing with this obstacle could be to create common arenas where managers and more "IT-mature" can meet to discuss perceived problems in the business and how digitalisation could be part of the problem solving. These arenas could function as a catalyst for creating insights into the opportunities and limitations that digitalisation provides for business- and organizational development.
